Roadmap-as-a-Service™
Because the journey is more important than the destination. We generate executive-grade transformation roadmaps designed to inspire confidence, secure funding, and survive multiple reorganizations. Delivery is optional.
Research shows that organizations receive up to 95% of the political benefits of a successful initiative immediately after announcing it. The remaining 5% typically requires years of difficult execution. Roadmap-as-a-Service™ helps organizations maximize the first 95%.
Most organizations make the mistake of treating roadmaps as tools for delivering value. This creates unnecessary pressure on delivery teams, unrealistic expectations among stakeholders, and an uncomfortable relationship with timelines that were always aspirational and are now contractual.
At Mostly Harmless Solutions, we recognize roadmaps for what they truly are: strategic storytelling assets. A well-constructed roadmap communicates vision, signals competence, satisfies governance requirements, and provides a credible response to the question "what are you doing about this?" — without requiring that question to have a specific answer yet.
Why build things when you can plan them? Planning is faster, cheaper, and significantly easier to present at an all-hands.
Three Innovations in
Strategic Non-Delivery
Each capability addresses a specific moment in the roadmap lifecycle — from initial optimism through strategic recalibration through the point where nobody remembers what the original objective was.
Infinite Horizon Planning™
Our proprietary planning engine automatically extends every roadmap by one additional year whenever a milestone approaches. This ensures your transformation journey remains appropriately transformational and your organization retains the strategic posture of a company that is about to deliver something significant.
Benefits include:
- Continuous strategic momentum — the roadmap is always active, always moving, always just ahead of where you are
- Reduced accountability density — milestones in the future cannot be evaluated in the present
- Enhanced executive optimism — a longer horizon is a more ambitious horizon, which reflects well on leadership
- Permanent future readiness — you are never late; you are in preparation
Milestone Relocation Technology™
Has a critical milestone become difficult to achieve? Simply move it.
Roadmap-as-a-Service™ continuously optimizes milestone placement to ensure all major achievements remain strategically adjacent to the current quarter. Not late. Adjacent. There is an important distinction between a milestone that has been missed and a milestone that has been repositioned to reflect a more mature understanding of organizational readiness, and our platform handles that distinction automatically.
Milestone Relocation Technology™ operates silently in the background. Stakeholders see a roadmap that is always current. Delivery teams receive updated timelines. No one is told what the original timeline was. This information is available upon request and is never requested.
Outcome-Agnostic Planning™
Traditional roadmaps are constrained by measurable objectives, which creates a structural dependency between planning and results that we consider unnecessary and, in several client contexts, actively harmful.
Our framework separates planning from outcomes entirely. This allows organizations to complete roadmaps without completing projects, deliver milestones without delivering value, and celebrate progress without introducing risk. The roadmap is a document. The outcomes are a separate document. These documents are maintained by separate teams and are not required to reference each other.
"We completed the roadmap on time and under budget. The work the roadmap described is on a separate timeline, which is also a roadmap."

Strategy-as-a-Service™
(SaaS)
Available as an integrated add-on. Addresses the uncomfortable question that sometimes follows the roadmap presentation.
Many executives face an uncomfortable challenge after presenting a roadmap: someone asks why. Not how — the roadmap addresses how. But why. Why are we doing all of this. What strategic imperative connects these seventeen initiatives. Whether there is a coherent thread or whether these are simply the projects that survived the last reorganization.
Strategy-as-a-Service™ automatically generates a compelling strategic narrative connecting every initiative on your roadmap to at least three of the following:
Every initiative can be connected to digital transformation. This connection does not require the initiative to involve technology, digitization, or transformation. It requires a sentence.
The customer is central. What the customer wants is determined after the initiative has been scoped. Any conflict between customer needs and initiative scope is resolved in favour of the initiative scope, which is already resourced.
All initiatives are connected to AI. Initiatives that do not involve AI are described as building the organisational foundations that will enable AI adoption. This is accurate. Everything builds AI foundations if you describe it correctly.
A reliable fallback. Any initiative that cannot be connected to the above is connected to operational excellence, which means different things to different people and therefore means something to everyone.
No validation required. Strategy-as-a-Service™ narratives are generated, reviewed, and approved within the same working day. The strategy is ready before the roadmap. In several engagements, the strategy has been ready before the question of what to do has been resolved. This has not caused problems.
Sometimes Reality Changes.
The Roadmap Doesn't Have To.
Our AI-powered Strategic Reframing Engine™ automatically updates the strategy narrative without modifying the roadmap. All objectives are successfully achieved at each stage.
Original Strategy
"Become the market leader in digital commerce."
Approved in Q1. Presented at the all-hands. Received a standing ovation from the people who didn't know what digital commerce was and a concerned silence from the people who did.
Updated Strategy
"Build organisational capabilities to support future commerce paradigms."
Reframed following Q2 delivery review. Market leadership remains the aspiration. Capabilities are the foundation. The foundation takes longer than the deadline. This is a feature of foundations.
Revised Strategy
"Establish a platform for evaluating emerging commerce opportunities."
Reframed following leadership change. Capabilities are now a platform. The platform evaluates rather than implements. Evaluation is faster than implementation and does not require a vendor.
Final Strategy
"Generate learnings."
All objectives successfully achieved. The learnings have been documented. They are available in the knowledge repository. The knowledge repository is accessible to everyone and has been visited four times, twice by the person who set it up.
Dynamic Strategic Reframing™ handles up to four strategy revisions before the organisation reaches a point where a new reframe would require contradicting a previous reframe in the same board presentation. At that point, reframing is no longer the right tool. The right tool is a different organisation.
PivotShield™ is activated when the gap between the roadmap and reality has grown wide enough that restructuring is faster than explaining. The previous roadmap is preserved as a Phase 0 Foundational Document. A new RaaS engagement is initiated under the new organisational structure. Infinite Horizon Planning™ resets. The cycle continues.
This is not a failure state. It is the natural conclusion of a roadmap that has done its job — which was never to be delivered, but to be believed in long enough for the next phase to begin.

Transformation Stack™
Roadmap-as-a-Service™ is designed to operate as part of a larger system. Each component handles a distinct phase of the transformation lifecycle.
The roadmap is produced. It is detailed, credible, and optimally structured for presentation. It contains milestones, owners, dependencies, and a timeline. The timeline will be revised. The owners will change. The milestones will be relocated. The roadmap will survive all of this.
Waterfall 360™ brings fixed-scope discipline to delivery. The scope is fixed. The roadmap is the scope. If the roadmap changes — and it will — the scope is updated via a formal change control process that takes longer than building the thing would have. See Waterfall 360™.
When the roadmap and reality diverge — which is a question of when, not if — PivotShield™ ensures the organisation is restructured before any outcomes can be formally measured. The roadmap is preserved as a Phase 0 Foundational Document. A new roadmap is initiated. See PivotShield™.
Ensures the roadmap is not implemented prematurely. Premature implementation is the leading cause of accountability. StatusQuo Compliance™ manages the gap between roadmap approval and execution by ensuring that gap is appropriately long. See StatusQuo Compliance™.
Questions We Have Been Asked.
Answers We Have Prepared.
How many roadmaps can we have?
There is no technical limit. Organisations typically operate between three and eleven concurrent roadmaps. Having more than eleven is uncommon but has been observed. At that level, a meta-roadmap is recommended. We offer one.
What if two roadmaps conflict?
This indicates strategic alignment across multiple dimensions. Each roadmap is addressing the same underlying challenge from a different angle, which demonstrates organisational commitment. A reconciliation workshop can be scheduled. The workshop will produce a new roadmap.
What if nobody follows the roadmap?
The roadmap remains available for future initiatives. Many of our most successful roadmaps have been followed by nobody and referenced by everyone. A roadmap that is cited without being executed has achieved a form of strategic immortality that execution rarely produces.
What happens when a roadmap reaches completion?
Our Infinite Horizon Planning™ engine automatically creates a new one. No manual intervention is required. Clients are notified. They are not surprised.
Every Destination Eventually Becomes Another Starting Point.
Roadmap-as-a-Service™ does not promise delivery. It promises a credible, well-formatted, stakeholder-approved account of what delivery would look like if it were to occur. For most governance purposes, this is sufficient.
Organisations that have engaged Roadmap-as-a-Service™ report significantly improved board confidence, reduced escalations related to progress visibility, and a meaningful decrease in the frequency of the question "where are we on this." They report this because the roadmap shows where they are on this. The roadmap is current. The roadmap is always current. The roadmap is the most current thing in the organisation, and it is updated continuously to reflect that.
Whether the organisation is moving in the direction the roadmap indicates is tracked in a separate system.
Request Your Roadmap.
Roadmap-as-a-Service™ engagements begin with a 4-week Discovery and Vision Alignment phase, during which we determine what your roadmap should say and who needs to approve it before anyone can question it. Delivery commences immediately after sign-off.
Begin Your Roadmap Journey* Roadmaps are delivered as living documents, meaning they are correct at the time of delivery and subject to change at any time thereafter. Change frequency is not capped. Milestone dates are indicative. Strategy-as-a-Service™ narratives are included in the Enterprise tier and available as an add-on in Standard. The distinction between Standard and Enterprise is itself on the roadmap.
